Two weeks. I examine all of it and come back with the small number of decisions genuinely worth your attention this quarter, each one scored, with everything else ranked behind them so nothing is lost.
It ends in a live session where we decide together what you are going to do. You keep the plan whether or not you ever work with me again.

Fixed price, fixed scope, one off. It rises to £2,500 once the first two brands are done, so there is a reason to be early. Roughly fifteen hours of work, delivered inside two weeks.
The fee comes off your first invoice if you go on to work with me, and nothing is invoiced until we have both agreed it is the right thing to do.

- You are doing between one and ten million on Shopify and growth has flattened.
- You have an expensive decision in front of you and no independent view on it.
- Your agencies report good numbers while the profit and loss says something else.
- You are about to spend six figures and want somebody with no stake in the answer to look first.
Who it is not for.
- You want a second opinion that agrees with the first one.
- You are pre-launch, so there is nothing yet to diagnose.
- You need somebody executing this week. Start with a call instead.
- You cannot give access to analytics, ad accounts and margin data. Without those the review is guesswork, and I would rather not take the fee.
What gets examined.
The store and the journey. Funnel by device and source, product and collection pages, cart, checkout, on-site search and speed.
Acquisition. Meta and Google account structure, creative, blended cost of acquisition, what is genuinely incremental, and whether the channel mix still makes sense.
Search and AI visibility. Organic position, technical health, structured data, and whether the assistants people now ask can read and recommend you.
Retention. Flows, segmentation, repeat rate, cohort value, subscription health and how dependent the calendar is on discount.
Whether your data is telling you the truth. Tracking, attribution and reporting. This is often the first thing that has to be fixed, and it is uncomfortable reading.
The commercials. Contribution margin by product and channel, order value, promotional dependency and the stock constraints that quietly decide what is possible.
Every finding says how much I actually know.
Consultants blur the line between what the data proves and what they reckon. Every line in your review carries one of four labels, so you can tell at a glance how much weight to put on it, and argue with the ones you think are wrong.

How the two weeks run.
Day zero. One forty-five minute call, read access to your accounts, and your last two agency or board decks. That is the whole of what I need from you.
The first week. No calls and no status updates. This is the part you are paying for.
Day ten. Ninety minutes with you and whoever else needs to be in the room. We work through the decisions and you leave having made them.
Day twelve. Written up as the ninety day sequence, with owners and the movement each step should produce. Yours either way.

Is this just a route into a retainer?

The plan is written to be run by whoever is best placed to run it, which is often your own team. Plenty of brands take it and do exactly that. If I thought the review only had value as a sales device I would not charge for it.

What if I disagree with the findings?

Good. That is what the labels are for and what the live session is for. You know things about your business that no amount of data access will tell me, and the plan is better for the argument.

What is the Pre-Investment Review?

The same diagnosis pointed at one expensive decision rather than at the whole business. A replatform, a rebuild, an agency change or a new market. It is £2,500 and it is written so it can go in front of a board or an investor.

How soon can you start?

Usually within a fortnight. Reviews run alongside retained work rather than competing with it, so availability here is better than for the ongoing slots.
